Take the amount of time it took for all four of the people to run the race. Then divide that number by 4. Or you could time them individually, that can be done on some phones or just have at least two stopwatches and take turns timing when the baton is handed off to the next person.
Most runners put a piece of tape or something similar on the track (I once saw a provincial medalist use some nearby dandelion from the infield when I was the exchange judge on one corner). When their teammate hits this mark, they turn and go. In general, the faster the runners, the further away this mark will be. Most high school runners need between 15-20 foot lengths, though the speed difference between the runners plays an important part.
You might need only 12 steps if you're a fair bit faster than the incoming runner, but 20 if you're a fair bit slower. It's a reliable way to count (using whatever shoes you'll be racing in), because you'll always have the measuring device handy. The outgoing runner does not look backwards, and it is the responsibility of the incoming runner to thrust the baton into the outstretched hand, and not let go until the outgoing runner takes hold of it. Runners on the first and third legs typically run on the inside of the lane with the baton in their right hand, while runners on the second and fourth legs take the baton in their left. Polished handovers can compensate for a lack of basic speed to some extent, and disqualification for dropping the baton or failing to transfer it within the box are common, even at the highest level.
